Why I Bake Bread on a Gas Burner (Not a $10,000 Oven)

Most new bakers think they need a commercial oven. They do not.

A commercial deck oven costs $8,000 to $15,000. Add installation, electrical work, and ventilation. You can easily spend $20,000 before baking your first loaf.

I bake on a gas burner with a cast iron pot. The whole setup costs under $250.

The bread tastes the same. The profit margin is better. And I have no debt.

Here is how it works.

What An Oven Actually Does

An oven does three simple jobs.

First, it heats the bottom of the bread. Second, it heats the top of the bread. Third, it traps steam so the bread puffs up.

A $10,000 commercial oven does these three jobs well. So does a $80 cast iron pot on a $60 gas burner.

Cast iron gets hot and stays hot. The lid traps steam perfectly. The result is identical to expensive equipment.

The only difference is scale. A commercial oven bakes 12 loaves at once. A pot bakes one loaf at a time.

But when you are starting out, one loaf at a time is fine. You are not a factory yet.

What You Actually Need

Here is the complete setup. No extras. No fluff.

A cast iron Dutch oven. 7 quarts or larger. The lid must fit tight. Cost: $50 to $80.

A portable gas burner. 15,000 BTUs or higher. Runs on butane canisters. Cost: $40 to $70.

A trivet or metal nuts. Lifts the pot off the flame so the bottom does not burn. Cost: $2 to $10.

An infrared thermometer. Measures how hot the pot is. No guessing. Cost: $20 to $25.

Silicone mitts. Regular cotton mitts burn through. Cost: $10 to $15.

Total: $122 to $200.

Compare that to $8,000 for a commercial oven. The choice is clear.

How to Bake With This Setup

Preheat the pot to 500 degrees. Takes about 12 minutes.

Put your dough inside. Cover with the lid. Reduce the heat to low.

Bake covered for 20 minutes. The lid traps steam. The bread puffs up.

Remove the lid. Increase heat to medium.

Bake uncovered for 12 to 15 minutes. The crust turns dark brown.

Done. Perfect bread. No $10,000 oven required.

The One Problem (And How to Fix It)

Gas burners have hot spots. One side of the pot gets hotter than the other.

The fix is simple: rotate the pot every 5 minutes during the uncovered bake.

That is it. One small movement. Perfectly even crust every time.

What About Baking Many Loaves?

One pot bakes one loaf at a time. That is slow.

The solution is more pots. Buy four pots and four burners. Total cost: under $600.

Run them at the same time. Stagger the start times. Twenty loaves done in 4.5 hours.

A commercial oven that bakes 20 loaves at once costs $10,000 or more.

Four pots and four burners cost $600. Same output. Sixteen times cheaper.

When to Upgrade to a Real Oven

The gas burner setup is not forever. It is for the first year or two.

Upgrade when you bake more than 80 loaves per week. Or when you get wholesale accounts that need consistency. Or when you move into a commercial kitchen.

Until then, save your money. Do not go into debt for equipment you do not need yet.

The Math

That money could buy flour, bags, marketing, or a website.
