It’s the structural pricing and operational mistakes that silently eat into margins while top-line revenue climbs. Seat-based pricing, ignored rework costs, token-anchored rates, and mislabeled product positioning are four specific failures draining AI income right now. Each one is fixable. None of them is being talked about enough.

The “Invisible Leaks” Nobody Is Tracking

You’re probably watching your monthly recurring revenue climb while your actual margins quietly compress. That’s not bad luck — it’s a structural problem baked into how most AI products are priced and positioned.

The novelty phase of AI is over. What’s left is operations. And right now, a large share of AI builders are scaling on fragile economics, celebrating customer acquisition while bleeding margin. Here’s where it’s happening.

Mistake #1: Flat-Rate Seat Pricing in a World of Wildly Uneven Usage

The fix: Stop selling raw output. Build deterministic guardrails into the product itself. If it’s describing features instead of replacing headcount, you’re pricing yourself out of the real budget.
