The most valuable conversations I have had this year have been with people closest to the problem, navigating the gap between a credible decarbonization strategy and the operational reality of delivering it, shift by shift, plant by plant.

This is a 4-part series on what I believe is the most important & most overlooked opportunity in India’s industrial decarbonization agenda, starting with steel.

Every article in this series is written with one conviction that India has the opportunity to build a genuinely competitive low-carbon steel industry, not just a compliant one. And that the path to get there is clearer, faster & more accessible than most roadmaps suggest. The missing middle is not a gap to lament. It is an opportunity to build.

India produces 140 million tons of steel a year. By 2030, that number crosses 180 million tons. Steel is the backbone of every road, every bridge, every building, every wind tower that makes modern India possible & it accounts for approximately 12% of India’s total greenhouse gas emissions.

The physics of reducing iron ore into metal requires extreme heat & a reducing agent. For over a century, that reducing agent has been carbon. This is what makes steel genuinely hard to abate. And yet, over the past year in research & in conversations with people who operate, decarbonize & build technology for India’s steel sector, I have found something that surprised me.

India’s hard-to-abate challenge is not primarily a technology problem. The green hydrogen plants are being commissioned. The DRI-EAF transitions are underway. The renewable energy contracts are signed. Carbon capture programs are being evaluated. The capital is real & the strategies are credible.

The larger, more immediate opportunity sits somewhere most people are not looking. It requires no greenfield plant, no government subsidy, no new capital expenditure. It is available today, in every steel plant, on infrastructure that already exists & it spans process intelligence, energy management, new materials & carbon verification simultaneously.

Over four articles, I want to make this case precisely.

Article 1: Decarbonizing steel is India’s next competitive frontier

CCTS penalties, EU CBAM tariffs, green steel premiums & the operational efficiency dividend have made decarbonization a P&L event, not just a sustainability obligation. The companies that move first compound the advantage. The companies that wait compound the liability.

Article 2: Solution pathways — Attack quick wins while building the big bets

The large capital programs are strategically correct — green hydrogen, DRI-EAF transition, large-scale renewables, carbon capture, but they take years to commission & cannot address the compliance and market pressure that arrives in near-term. Few zero-capex, quick-win opportunities available in every steel plant today such as process optimization, carbon intelligence, energy dispatch can individually deliver 3–8% improvements and collectively upto 10% reduction in Scope 1 emission intensity while the big bets are being built. The sequencing argument most roadmaps miss, these should run in parallel, not after.

Article 3: The missing middle

Between the large capital bets that take a decade to deliver & the generic solutions that lack domain depth, there is a category of innovation that India’s steel sector is almost entirely missing. It is not only software. It spans process intelligence, advanced materials, carbon verification & enabling technology for the energy transition — all domain-specific, all deployable on existing infrastructure, all delivering measurable outcomes in 12 months. This article defines the missing middle precisely across three tiers: what each tier is, what it delivers & why no existing vendor fills it. The simultaneous pursuit of multiple smaller bets across these tiers, each individually meaningful, collectively transformational is the strategy that separates the companies that will lead from those that will follow.

Article 4: Why venture building accelerates what nothing else can

Once the missing middle is defined, the question becomes: who builds it & how? Consulting, internal R&D & generic accelerators each have a structural flaw for this specific problem. The co-creation model between industrial companies and focused DeepTech studios that bring capital, domain expertise, venture building playbook & access to breakthrough innovations including advanced materials and frontier technology IP, addresses all three & produces something neither side could build alone.
