When people say “Scrum Master,” someone in the back of the room always mutters “burndown chart.” And while velocity gets all the spotlight, it’s far from the only — or even the best — metric to guide agile delivery.

Let’s be honest: Velocity tells you how fast you’re moving. But it tells you nothing about whether you’re moving in the right direction, on stable ground or straight into chaos.

If you want to lead delivery with more clarity and less guesswork, these 5 metrics will give you a fuller picture — without relying on story points.

1. Cycle Time

What it is: The time it takes for a work item to move from “In Progress” to “Done.” Why it matters: Long cycle times often signal bottlenecks, context switching or blocked work that’s being ignored in plain sight. It reflects how smoothly work flows through your system.

📌 Scrum Masters, watch this number. When it spikes — something’s off.

2. Lead Time

What it is: The total time from the moment a user requests something until it’s delivered. Why it matters: This is your customer’s experience of your team’s speed. Even if your internal process is snappy, a long lead time means requests are waiting in limbo too long. Not great for trust.

🧠 It’s the difference between how fast you build vs. how fast value is delivered.

3. Work in Progress (WIP)

What it is: The number of work items actively being worked on. Why it matters: Too much WIP = diluted focus, constant context switching and a mountain of almost-done tasks. It’s not productivity. It’s a recipe for burnout.

🎯 If everything is a priority, nothing is actually progressing.

4. Throughput

What it is: How many work items are completed per unit of time (e.g. stories per sprint). Why it matters: This tracks actual delivery, not estimates. Unlike velocity, it doesn’t care about story point inflation or estimation rituals. It’s just… done work.

🚀 It’s your delivery rate, raw and unfiltered.

5. Defect Rate (a.k.a. Bug Rate)

What it is: The number of issues or bugs that surface after release. Why it matters: It doesn’t matter how fast or how much you ship — if it’s broken, your team just delivered technical debt. A high defect rate is a quality red flag.
