The cost of being visibly wrong is socially worse than the cost of being cautiously wrong

Most organizations don’t actually have a forecasting problem. They have a risk management problem wearing a forecasting costume.

When the future is uncertain, people rarely optimize for predictive accuracy. They optimize for social survival.

Think about your local weather forecaster. The models are split: half predict sunshine, half predict rain. What happens? “Better carry an umbrella.”

Not because rain is the most likely outcome, but because the social penalty for “You said sunny and now I’m drenched” is much higher than “You said rain and it turned out nice.”

Nobody angrily tweets pictures of dry sidewalks.

Knowledge work behaves exactly the same way.

Teams inflate estimates. Managers add “just in case” buffers. Executives ask for commitments nobody can realistically know six months in advance. Then everyone acts surprised when the plan becomes fiction by Sprint 3.

Why?

Because the cost of being visibly wrong is socially worse than the cost of being cautiously wrong.

And this is precisely why Flow matters.
