Picture a stadium with one door. For 89 minutes, people trickle in. The door handles it fine. Then the referee blows the whistle, and everyone outside decides to walk through that single door in the same 120 seconds.
That’s not a metaphor for bad luck. That’s live sports streaming. And it’s the reason ZEE5’s FIFA World Cup 2026 debut turned into a complaint trend on X instead of a victory lap that should have uplifted sports streaming distribution in India. Football is the most watched sport globally, I personally like a good kick-off night with low-latency live action, No buffering & seamless fun of actually enjoying the game.
Let’s talk about what actually happened purely as an engineer. No drama, no “they’re incompetent.” Just the genuinely hard physics of getting a football match onto 40–50 million devices at the same second… & ofcourse how Jiohotstar does it better with more views & devices.

The crime scene
On opening night, Mexico vs. South Africa Indian fans got buffering streams, app crashes, login failures, and a 4K option that was promised in the ads but mysteriously absent. The most revealing detail wasn’t that it broke. It’s when it broke.
The pre-show? nah, that was running smoothly.
The moment the broadcast cut to live action? Everything fell over. That timing is a fingerprint. And it points straight at the hardest problem in this entire domain. The thundering herd
The thundering herd
Here’s the thing about a VOD app like Netflix: people start a show whenever they feel like it. Traffic builds gently, like a tide coming in. Your servers have time to react.
Live sports does not do “gently.” Live sports does vertical. Nobody joins a World Cup match at the 23rd minute (mostly). They all show up at kickoff. By the time your reinforcements arrive, the battle’s lost and the goals are missed your customer frustrated & a bad solution architect that needs to be fired.
So the only winning move is to not react but to predict. You provision for the peak before the whistle, because you already know the herd is coming. You don’t wait for the door to get crowded; you build ten doors and have them open before anyone arrives so the herd distributes and enters smoothly.
ZEE5’s outages landing exactly at kickoff strongly suggest the doors got built on demand. Which, against a thundering herd, is a fight you lose every time. You expect a big firm like Zee to do better in their backend part.

The pipeline difference
Login is its own little apocalypse
One more noticeable thing was that people couldn’t even log in. That’s a separate failure from the app, and it’s sneaky.
Logging in talks to a database. Databases have a hard limit on how many conversations they can hold at once. Picture a receptionist who can handle maybe 300 phone calls simultaneously before melting down. Now imagine 5 million people calling reception in the same minute, ofcourse it can’t be handled
The fix is well known & easy: put a smart switchboard in front (connection pooling), cache the “yep, you’re logged in” answer so you stop re-asking the database, and give the login system its own dedicated muscle so it doesn’t share a gym with the video servers. If login and video fall over together, it usually means they were leaning on the same overloaded thing. Zee failed to anticipate, optimize & design an experience that people want & all that caused by a simple engineering mistake. There was also a device-access bug: people who paid for three screens got locked to one and had to log out everywhere and back in for the system to “remember” their plan. Patching that mid-tournament tells you the entitlement logic met real traffic for the first time in production. Which is a polite way of saying: it wasn’t rehearsed. This is how Indian fans were left to experience the start to Fifa world cup 2026. What makes Jiohotstar different?

Before every match, they grow the load balancers to full size in advance plus proactively scale with a buffer and a spare fleet on standby if the primary can’t keep up. The brittle approach lets the balancer scale up reactively once the rush hits.
The entry desk. JioHotstar isolates and pre-loads login so the auth desk doesn’t collapse the moment everyone joins they use caching & manage the spike. ZEE5 let login fall over with everything else.
The panic plan. Under stress, JioHotstar drops the nice-to-haves (chat, extras) to protect the video a degraded stream beats a crashed app anytime. ZEE5 had no such valve, so overload became a crash. Although JioHotstar offers great quality to start with ;)
Remember, in 2022 Jiocinema had the broadcasting rights for fifa world cup & experience was overall much better than Zee. Jiohotstar understands that Happy & satisfied customer = Good business & retention. which ultimately brings it down to good engineering & customer-centric business development. It shows up in 2 pillars of a business Total Quality Management / ISO 9001 & customer-focused marketing. ZEE5 situation is a clean illustration of the principle being violated. The product technically delivered a stream, but it failed the customer-satisfaction test. Customer-centricity says the kick-off experience is the real spec, and engineering reliability is in service of that satisfaction, not separate from it. That’s why the same outage also reads as a business failure, not just a technical one.
