Intake Prioritization: How It Actually Works

Prioritization works best when it is collaborative. Demand will always exist. The difference is whether we make it visible, measurable and actionable.

And intake is where that visibility is created through shared accountability between the Requesting Team and Creative Ops.

Requesting teams set priority within their business line. Creative Ops ensures those priorities can be delivered across shared resources.

At intake, requesters should clearly define business priority (how critical the work is to the business) and whether the timing reflects a true urgency or simply a preference. They should also be able to speak to relative sequencing within their own portfolio, answering whether one project is more important than another within their business line.

Creative Ops owns effort estimation, capacity reality and cross-team fairness. Most importantly, Creative Ops owns making displacement visible instead of absorbing it quietly.

You can use your current workflow system to manage this information. I recommend creating two custom fields to be set by Creative Ops to capture when work priority shifts within a portfolio, work is displaced to another team, or parameters are compressed to meet a deadline.

First, track displacement impact. Here we want to know if the work was done without impacting other work, whether we shifted work in the requester’s portfolio to accommodate, whether we displaced the work to another team, or we compressed timeline or scope to meet the deadline.

Secondly, we want to track whether we had to adjust the timeline after intake.

If your prioritization strategy strongly relies on heroics, it is time to change the system.

That is how ops becomes a strategic partner, not a blocker.
