Why Chiefs of Staff Must Understand Money (Even Without a Finance Title)
You do not need to be a CFO to be financially fluent but if you are a Chief of Staff, you do need to understand how money moves through the organization.

I’ve seen incredibly capable Chiefs of Staff plateau because they stayed too far away from financial conversations. Not because they weren’t smart enough, but because they assumed finance “belonged” to someone else. That assumption is increasingly dangerous.
Every strategic decision has a financial consequence. Every operating choice has a cost. Every prioritization discussion is, at its core, a resource allocation conversation. If you don’t understand the financial implications, you are operating with only half the picture.
Financial fluency for a Chief of Staff does not mean building models or running forecasts. It means understanding:
· How the business makes money
· Where costs are fixed vs. variable
· What drives margin pressure
· How headcount decisions affect runway
· How timing impacts cash, not just strategy
When a leader asks, “Can we do this?” they are rarely asking if it is possible. They are asking if it is affordable, sustainable, and worth the tradeoff. A Chief of Staff who can answer that question or at least frame it properly becomes exponentially more valuable.
One of the biggest shifts in my own leadership was moving from asking, “Does this make sense?” to also asking, “What does this cost us if we’re wrong?” That single question changes the quality of decision making.
Chiefs of Staff sit at the intersection of strategy and execution. If you don’t understand financial constraints, you may unintentionally design plans that look strong on paper but fail in reality. Teams then absorb the fallout missed commitments, last minute cuts, morale erosion.

Financial literacy also protects credibility. Leaders quickly learn who understands the business and who is operating at the surface level. When a Chief of Staff can speak intelligently about budget tradeoffs, investment timing, and financial risk, trust deepens.
You don’t need to master finance. You need to respect it. Learn the language. Ask questions. Sit in the reviews. Over time, you’ll find that financial fluency doesn’t limit your creativity it sharpens it.
