Why “Stickiness” is a liability and “Rooting” is the only path to 130% NRR.
If you’ve spent five minutes in a SaaS boardroom, you’ve seen the SaaS Bowtie. It’s the industry’s favorite diagram — clean, symmetrical, and dangerously optimistic. It suggests that Sales feeds a “Knot” (the contract) and Customer Success effortlessly expands into a “Hug” of recurring revenue.
But after 10 years in the EdTech trenches, I’ve realized: the standard Bowtie is a sanitized version of a much grittier reality.
The “Knot” Isn’t Victory — It’s a Point of Maximum Risk
In SaaS, we celebrate the “Knot” (the Closed-Won deal). We pop champagne. We hand out commissions.
But the original 1970s Risk Management Bowtie — pioneered by Shell in oil & gas — defines the “Knot” as a Top Event: the exact moment control is lost and disaster becomes possible.
In elite Customer Success, the sale isn’t the victory — Churn is the Knot.
The moment the handshake ends, the marketing “Halo Effect” fades and the Reality Gap begins. Without Preventive Barriers (on the left) to ensure the right fit and Recovery Barriers (on the right) to mitigate friction, your Bowtie isn’t a growth engine; it’s a churn blueprint.
EdTech: From the Handshake to the Banyan Hug
Lincoln Murphy famously defined Customer Success as Desired Outcome + Appropriate Experience. It’s a solid foundation, but it’s too linear for the complex world of B2B EdTech.
True CS is a Psychological Evolution of Trust and Risk. I map this journey in five human stages:
- The Handshake: The formal contract. High-stakes, high-risk.
- The Fistbump (The Aha! Moment): This isn’t just “logging in.” For a product, the Fistbump is the millisecond a recruiter sees the first AI-generated candidate insight that saves them 4 hours of manual screening. That is the spark of ROI.
- The Walk Home (Propinquity Effect): Relationships die in the dark. Frequent, high-value proximity turns a vendor into a partner.
- The Hug: This is NRR over 100%. The transaction has evolved into a partnership.
- The Introduction: The client stakes their Social Capital on you. They refer you because your Banyan Tree is so stable they feel safe gambling their reputation on your success.

Stop “Sticking” — Start “Rooting” for NRR
SaaS obsesses over “stickiness.” But sticky notes fall off when budgets get cut.
I don’t want a sticky product; I want a Banyan Tree. A Banyan tree is “uncuttable” not because it is a burden, but because its aerial roots have become new trunks of value. It is generating the oxygen (ROI) the company needs to breathe.
In EdTech, you root your product by embedding it into the soil of the organization:
- Talent Acquisition: AI interview tools become the standard screening protocol.
- Engineering: The L&D suite becomes the mandatory upskilling path for every new hire.
- HR: Analytics become the backbone of “Quality of Hire” reports.
When you are rooted, you aren’t a “line item” to be cut; you are infrastructure.
CS Leaders: Report Risk Barriers, Not “Happiness”
The Bowtie fad made us rote learners. We memorize diagrams but forget churn engineering.
If you are a CS Leader in 2026, stop reporting on “Customer Happiness.” Start reporting on Risk Barriers.
- Are our Preventive Barriers stopping the Churn Knot before it happens?
- Are we moving clients from a cold Handshake to a Rooted Banyan Hug?
