The skills are there. The market positioning isn’t.
I know a BI engineer who built one of the most technically impressive Power BI environments I’ve encountered in my career.
Star schema designed correctly. Incremental refresh running on a fifty-million-row fact table. Calculation groups eliminating 80% of measure proliferation. Row-level security configured for twelve different roles. The whole thing documented, versioned, and handed off with a runbook.
He was making $78,000.
The engineer at the same company who built far simpler reports — flat tables, basic visuals, no real modeling depth — was making $112,000. Different team. Different manager. Different interview.
The technical work was not the differentiating factor. The visibility, positioning, and negotiation were.
This is the most consistent pattern I’ve observed in BI careers: the compensation gap between engineers of similar skill levels is often explained not by what they can do, but by how well they’ve communicated what they can do, to the right people, in the right language.
The Four Career Leverage Problems
After years in this field — building solutions, managing teams, hiring engineers, and doing consulting work — I’ve watched the same four problems limit the careers of technically strong people.
The portfolio problem
Most BI professionals don’t have a portfolio. They have a resume listing tools and titles, and a LinkedIn profile that reads like a job description rather than a track record.
The engineers who attract inbound opportunities — job offers they didn’t apply for, consulting inquiries, speaking invitations — have built a body of public work that demonstrates expertise rather than describing it.
A BI portfolio isn’t a GitHub repo of practice projects. It’s a curated selection of real work presented in a format that communicates the business problem solved, the approach taken, the outcome achieved, and the quantified impact. “Reduced report refresh time from 45 minutes to 4 minutes” is a portfolio entry. “Built Power BI dashboards for finance team” is a resume bullet that nobody remembers.
The challenge for most BI engineers is that their best work lives inside company intranets behind login walls. The skill is knowing how to present that work publicly in a way that demonstrates expertise without violating confidentiality — and most engineers either don’t know how or haven’t prioritized it.
The interview problem
BI interviews are not standardized. Different companies test different things at different levels with different philosophies. The engineer who prepares thoroughly for one type of interview often walks into a completely different format.
The preparation mistake I see most often: engineers prepare for the technical questions and underprepare for the behavioral and strategic questions. The technical screen is often just the filter. The offer decision is usually made in the rounds where the interviewer is assessing judgment, communication, and strategic thinking.
The questions that actually determine offers at the senior level: How do you approach an ambiguous requirement? Tell me about a time you pushed back on a stakeholder. How do you decide between technical approaches when there’s no clear right answer? Walk me through a project that failed and what you learned.
These aren’t questions about DAX or data modeling. They’re questions about the judgment that gets applied around the technical work. Engineers who prepare only for technical questions consistently underperform in the rounds that matter most.
The compensation problem
Most BI engineers are bad at negotiating compensation. Not because they’re passive or unconfident in general — but because they’ve never been taught the specific mechanics of a salary negotiation and default to accepting the first offer.
The first offer is almost never the best offer. Companies build negotiation room into their offers because they expect negotiation. An engineer who accepts without negotiating leaves money on the table that was already budgeted for them.
The specific mistakes: giving a target number before understanding the full package, negotiating only on base salary when signing bonuses and review timelines are often more flexible, apologizing for asking for more, and framing the request around personal need rather than market value.
Negotiation is a skill. It has a structure. Engineers who learn it once apply it at every compensation change point for the rest of their career. The compounding effect over twenty years is significant.
The positioning problem
The BI market has a generic center that is competitive and commoditized. “Power BI developer” who can build dashboards and write DAX is one of thousands of essentially interchangeable profiles from a hiring perspective.
The engineers who earn significantly more are almost always specialists who have made their expertise specific enough to be distinctive. “Power BI consultant for private equity finance teams” is not one of thousands. That profile attracts a specific client with a specific pain and a specific willingness to pay for domain expertise.
Specialization feels risky because it appears to narrow options. In practice it consistently expands compensation because specificity is what makes you the obvious choice rather than one of many reasonable options.
Most BI professionals know broadly what they’re good at. Almost none have articulated it into a positioning statement that the market can act on.
What Career Leverage Actually Looks Like
The engineers whose careers I’ve watched compound fastest share a specific set of practices.
They treat their professional visibility as a deliberate project, not an afterthought. They maintain a portfolio. They post content about real work regularly. They show up at the intersection of technical expertise and business impact in everything they write and say.
They prepare for every significant career conversation — interviews, performance reviews, negotiation calls, client pitches — with the same rigor they bring to a technical project. They know what they’re going to say, what questions they’re going to ask, and what outcomes they’re negotiating toward before the conversation starts.
They negotiate every compensation change. Not aggressively, not continuously, but at every natural inflection point — job changes, annual reviews, scope expansions, contract renewals. They ask. Most people don’t.
They know specifically what they’re selling and to whom. They have a sentence that explains who they help, what problem they solve, and how they’re different from other people with similar technical skills. That clarity is what turns a competent engineer into someone a specific buyer is looking for.
None of this requires a personal brand in the social media sense. It requires positioning clarity and the willingness to communicate expertise rather than just demonstrate it through work product.

The engineers who understand how to position their expertise, prepare for high-stakes conversations, negotiate their value, and build visible credibility earn significantly more for the same technical work than those who don’t.
The technical ceiling rises slowly through years of practice.
The career leverage ceiling can change with one negotiation, one well-positioned job change, one portfolio that finally communicates what you can actually do.
