We still describe work as if it were a contest.
War: we deploy strategies, attack markets, defend positions, and defeat competitors. Sport: we push for performance, keep score, and chase victory. Even in teamwork, we often act as if someone must win for others to lose.
These metaphors once brought clarity in a world of steady progress and clear goals. But now, they restrict us because it’s no longer about finishing first or beating an opponent.
Thriving in complexity isn’t about who wins or loses, but about how to sense and shape the living system we are part of. Here, zero-sum thinking becomes a trap.
What we need now is not competition, but composition.
From Control to Concert
The old paradigm saw people as resources to be managed: pieces on a chessboard, players on a team, or soldiers in a campaign. Leaders acted as commanders, controllers, and coaches, pushing for efficiency and control.
But humans are not simple objects. We are living beings with emotions, will, and creativity. We cannot be forced into action; we can only be invited.
A better metaphor is music. It’s not about winning or losing, but about playing together. Music offers structure while also allowing freedom. You listen, adjust, and resonate, turning differences into harmony.
Unlike war or sport, music is not about defeating anyone. It is about creating something together that could not exist alone.
Complexity in Music
Complexity is not chaos, nor is it order. It is the space in between, where many parts interact, adapt, and surprise us. Patterns appear and dissolve. Outcomes emerge that no one could design alone.
Music lives in this same tension. It has rules — tempo, rhythm, harmony — but it also thrives on variation, improvisation, and difference. A symphony, a jazz band, or a choir is more than the sum of its parts. Each voice matters, but only together does the music become alive.
That is why music is such a powerful metaphor for complexity. It shows us how structure and freedom can coexist. It reminds us that coherence is not imposed, but instead created in relation.
What We Mean by Music
When we say music, we don’t mean entertainment, sound, or performance. We mean a way of being, a living pattern of relationship between energy, form, and attention.
Music is the art of temporary coherence. It arises when individual elements like tones, rhythms, and voices align through shared resonance. It depends on tension and release, contrast and convergence, as well as listening and response.
All this makes music an inspiring guide for collaboration in complexity. It reminds us that rhythm can hold what rules cannot, and that resonance is a more sustainable form of power than dominance.
When work becomes music, complexity comes alive.
Spacing, Framing, Staging
Tree of Sanity highlights three essential functions that bring coherence to complexity:
- Spacing, creating the pause, the room, the shared awareness where people can land and connect. Without spacing, we rush into noise.
- Framing, setting direction, criteria, and meaning. A theme helps us hear how diverse parts relate. Without framing, confusion spreads.
- Staging, designing the conditions for improvisation, role-taking, and emergence. Without staging, there is no performance, only fragments.
Together, spacing, framing, and staging turn meetings from draining routines into resonant fields of collaboration.
What Changes When Work Becomes Music?
Shifting metaphor changes both experience and behavior.
- Collaboration: People stop seeing each other as opponents or resources. They begin to listen, adapt, and co-create.
- Meetings: Instead of being energy drains, they become fields where ideas, energy, and meaning flow.
- Facilitation: From good practice to emergent practice, creating conditions rather than dictating outcomes.
- Strategy: From static plans to living themes, clear enough to guide, flexible enough to adapt as conditions shift.
- Culture: The outdated idea of fighting each other gives way to an act of playing together.
This is the power of music as metaphor: it changes how we thrive together.
The Four Practices
Tree of Sanity adds four deeper practices for working in complexity and playing together:
- **Energywork** — sensing and moving the flows of vitality in a room: physical, emotional, mental, spiritual, social, and ecological.
- **Ideawork** — treating ideas not as objects to push, but as living seeds of what wants to emerge. From inspiration to integration.
- **Storywork** — weaving meaning that connects past, present, and future into action that moves people and systems.
- Fieldwork — tending the invisible field of trust, resonance, coherence, and containment where everything else becomes possible.
These practices enable collaboration to become composition, as scattered individuals come together to form a coherent, creative whole.
Leading as Listening
Growing and thriving in complexity is not about beating others. Instead, it is about creating a **Collaborative Leaderspace that can hold the **field rather than dominate the scene.
It is supported by the **Brain-Friendly Approach** — six simple actions that make change easier, more engaging, and more rewarding.
And it is extended through **Experiment Beyond**: the capacity to prototype, test, and learn in cycles rather than cling to rigid plans.
A Leaderspace fosters conditions that allow people to collaborate playfully.
Transperience
Words alone can't transform culture. Genuine change occurs when you convert experience into synchronized action and coherent impact. In the Tree of Sanity, we call it **Transperience.**
These events or happenings are designed to create experiences that help you feel the complexity within your body and apply it in everyday practice.
Spacing, framing, and staging move you into rhythm and resonance. You observe how energy builds, stories unfold, ideas evolve, and fields emerge. You are transperienced.
A new playbook is introduced to meetings, projects, and collaborations.
Begin to Play
There are many ways to turn work into music. Here are the three levels we practice at House of Transperience and offer to clients:
- Try it! — A short music-infused session to feel the flow in a flock.
- Hack it! — A workshop to break old patterns and prototype new ones.
- Design it! — A lab where you co-design, test, and embed a new model for meetings, collaboration, and leadership.
The experience and outcome represent a paradigm shift:
- From winning or losing, to playing together.
- From competition to composition.
- From control to coherence.
- From work as a contest to work as music.
It starts with a change in rhythm. When we move from noise to resonance, from race to relation, from combat to composition — something new becomes possible.
The future of work will not be built by those who compete the hardest, but by those who can listen, adapt, and play together. When we learn to work like musicians, complexity becomes a creative force rather than a challenge.
We don’t need more strategies for winning. We need better ways of playing together; in time, in tune, in trust. That’s when work becomes music.
Follow the Tree of Sanity for regenerative insights — and join us at Heart & Scale and the House of Transperience to practice coherence in complexity.
