Building a Scalable Recruitment Function from 0 to 1.

Introduction

Joining a pre-seed FinTech startup as the fourth employee presented both an exciting opportunity and a significant challenge — there was no structured recruitment function. The founders were committed to delivering a great candidate experience and onboarding process but lacked the necessary systems, employer branding, and hiring strategy. Within three months, I built a structured hiring process, scaled the company’s LinkedIn presence to over 4,000 followers, and established a competitive recruitment function.

The Challenge: A Startup with Hiring Ambitions, but No Recruitment Infrastructure

When I joined as the fourth team member in a pre-seed FinTech startup, there was no recruitment function in place — just a strong emphasis from the founders on delivering an exceptional candidate experience, including onboarding. Their vision was clear: they wanted a hiring process that reflected the company’s culture and values from day one.

But the challenge?

  • I had never worked in FinTech before, let alone in the niche world of payments.
  • I needed to build a scalable hiring process fast, with limited resources.
  • I had to balance recruitment, employer branding, operations, and agency partnerships — all at once.

Defining Priorities and Implementing the Right Tools

Before jumping into hiring, I asked myself: How can I handle everything efficiently?

My first step was to align with the founders and understand the company’s priorities. Choosing the right tools was critical for efficiency. **Workable** was selected as the ATS due to its comprehensive HRIS capabilities, including recruitment, onboarding, performance management, AI-assisted CV screening, automated workflows, sourcing tools, and job posting integrations — ideal for startups with fewer than 100 employees.

Other essential tools I implemented:

  • AI Notetaker for interview summaries (with candidate consent; Metaview, Tactiq.io)
  • LinkedIn Recruiter for proactive sourcing
  • Gemini/ChatGPT/Perplexity AI for market research and competitor insights
  • Notion for structured documentation

*Pro-tip for recruiters:* If you need a quick company overview, start with a simple AI prompt like: “[Company name + domain] + industries working with”** → Gemini can pull open-source insights in seconds.

Designing an Efficient and Scalable Hiring Process

To balance speed and quality, I implemented a four-step hiring process:

  1. Initial Screening — Assessing cultural fit and motivations.
  2. Founder Interview — Ensuring alignment with the company’s vision.
  3. Technical Case — Evaluating problem-solving skills relevant to the role.
  4. Final Interview — Confirming long-term potential and team fit.

By refining selection criteria based on direct feedback from founders, this approach led to three strong finalists within three months, including one direct applicant — demonstrating the effectiveness of a structured yet agile hiring process.

Hiring for Long-Term Impact

The first key hires were pivotal for the company’s growth:

  • Engineering Lead to drive product development.
  • Product Manager to define and execute the roadmap.
  • Legal Counsel/Head of Compliance to navigate regulatory complexities.

Beyond technical skills, these candidates needed adaptability and ownership — critical traits for thriving in an early-stage startup environment.

Overcoming Market Challenges & Attracting Talent

FinTech is a highly competitive space, and attracting top talent to a pre-seed startup with no brand recognition wasn’t easy. To stand out, I focused on:

  • Employer Branding & Basic EVP (Employee Value Proposition) — I highlighted our mission, vision, and impact to make the opportunity compelling.
  • Leveraging Market Research — Instead of generic sourcing, I specifically targeted candidates with payments experience, making outreach more effective.
  • Positioning as a “Founding Engineer” Opportunity — Senior engineers were drawn to the challenge of building something from scratch rather than just another job.

Building Employer Branding from Scratch

A strong employer brand made hiring significantly easier. In three months, I grew the company’s LinkedIn page to 4,000+ followers by:

  • Optimizing job posts for visibility. This is where Workable can help. It offers integrations with local job platforms and LinkedIn, making it easier to reach a wider talent pool.
  • Encouraging candidates to follow the company. Add “Follow Us” everywhere — a simple “Follow us on LinkedIn” in messages to candidates can drive engagement.

Expanding the employer brand across platforms like Wellfound (AngelList), Glassdoor, and FinTech communities further boosted exposure and engagement.

Attracting Top Talent in a Competitive Market

The sourcing strategy focused on FinTech professionals with five or more years of experience, particularly in payments. Positioning roles as ‘founding’ opportunities highlighted the potential for candidates to shape the company’s future, making the roles highly attractive.

Strengthening Candidate Engagement and Communication

Recruiter communication is an extension of the company’s brand. Transparency, responsiveness, and following through on commitments are crucial.

Key principles I followed:

  • Transparent feedback — Setting clear expectations with candidates.
  • Keeping communication deadlines — Even when there were no updates, I made sure to follow up regularly.
  • Building trust — Candidates, especially senior ones, appreciate honest conversations about challenges and opportunities.

This method strengthened the talent pipeline, increased referrals, and enhanced the company’s reputation among top-tier candidates.

Cost of Maintaining the Recruitment Function

The total cost of maintaining the recruitment function was $600, covering HRIS, job portal postings, employer branding groups, and outbound search. This budget-conscious approach ensured efficient hiring while keeping expenses manageable for an early-stage startup.

Key Lessons Learned

  1. Employer branding is essential from day one.
  2. Automation and AI-driven tools save time and improve efficiency.
  3. Startup hiring requires adaptability — from both candidates and recruiters.
  4. Founder involvement enhances hiring effectiveness.

Final Thoughts

In just three months, I built a structured hiring function while managing multiple responsibilities. For early-stage startups, the key to effective hiring is aligning recruitment with business goals, investing in the right tools, and prioritizing employer branding from the start. A strong hiring foundation sets the stage for long-term success.
