Why Perplexity Might Fail: A Cautionary Tale in the AI Race

Made by Me on Canva
In just three years, Perplexity has surged from a promising startup to an AI powerhouse. It now processes billions of queries annually, boasts a valuation in the billions, and has become a go-to AI search engine for many. But history has taught us that rapid growth doesn’t guarantee lasting dominance. With tech giants like OpenAI moving aggressively into search and AI-powered assistant tools, Perplexity’s future is far from secure.
The Problem Perplexity Solves
To understand Perplexity’s appeal, we need to first understand what it’s replacing: Google Search.
Google once provided a clean and helpful experience. You typed in a question, and it returned 10 blue links that likely held the answer. But over time, incentives changed. Companies began gaming the system with SEO, paid link schemes, and keyword-stuffed content. Good content got buried. And then came the ads — so many ads.
What used to be a helpful tool started to feel like a cluttered marketplace.
The Opportunity
Enter Perplexity. It promised a cleaner experience:
- Ask a question
- Get a summarized, sourced answer
- No fluff, no SEO spam, no ad clutter
It was like Google Search, but without the weeds. And it worked. Content felt reliable. Answers came fast.
More importantly, it represented something new: an AI-native approach to information retrieval.
Perplexity’s Smart Product Bet
Instead of building a general app and injecting AI later, Perplexity built AI into the very DNA of its product. It harnessed LLMs to search, synthesize, and respond in real-time. As foundation models improved, so did the product — without extra work.
It gained attention quickly. YouTube videos, Medium guides, Reddit threads — people were hooked. Finally, a worthy Google alternative.
But Here’s the Catch
Perplexity doesn’t own the models it runs on. Early on, it relied on Bing for search results. Now it uses public LLMs like GPT-4, Claude, and Gemini.
If these models are commodities, what stops someone else from building a similar interface?
Someone is.
The Threat of Bundling
OpenAI is bundling capabilities into ChatGPT at a relentless pace:
- Web search
- Image generation
- Video generation (via Sora)
- File analysis
- Custom GPTs
- Real-time data retrieval
Why would a user pay $20 for Perplexity Pro if they’re already paying $20 for ChatGPT Plus and getting all those features baked in?
This strategy is familiar:
- Microsoft bundled Teams with Office 365 and outpaced Slack
- Google bundled Chrome with Android
Now, OpenAI is bundling search and AI tools into one ChatGPT subscription, threatening standalones like Perplexity.
Perplexity’s Answer? A Browser.
In a bold move, Perplexity is developing its own AI-first web browser. The idea: control the full stack — search, interface, even advertising.
This could work. But it’s a massive bet.
Building a browser that competes with Chrome or Safari is no small feat. Browsers are sticky. Habits are hard to break.
The Bigger Picture: Platform Monopolies
History repeats itself. Dominant players bundle features, get more users, extract more data, improve products, lower prices — and make it harder for new players to compete.
Even if Perplexity has the better experience today, OpenAI has the distribution, the capital, and the incentives to catch up.
We’ve seen this before:
- Netflix vs. Blockbuster
- YouTube vs. Vimeo
In capitalism, the more you win, the easier it becomes to keep winning. The risk? Innovation stops being rewarded. Dominance starts being protected.
Why Perplexity Might Fail
Not because it isn’t great. It is. Not because users don’t love it. They do.
But because OpenAI is playing by the rules of a broken system — and playing to win.
What Happens Next?
Perplexity still has a shot.
✅ Its news feature is strong ✅ Its research tools are fantastic ✅ Its UI is snappy
But unless it carves out a uniquely defensible niche — or creates a bundle of its own — it risks becoming yet another product swallowed by platform giants.
The Future of AI Products
As LLMs become commodities, the moat is no longer the model:
- It’s the product
- The bundle
- The ecosystem
- The trust and habits of users
Perplexity taught us that AI search can be delightful. But delight alone may not be enough to survive the AI wars.
