The Hidden Cost of Cancelled 1:1 Meetings

When a manager cancels a one-to-one, they believe they are saying “I trust you to manage your time.” What the employee often hears is something quite different.

What the employee actually thinks

“She cancelled again. That is the third time this month. Maybe she does not think my work is important enough to discuss. Maybe there is something happening she is not telling me. Maybe I should be worried.”

This internal narrative happens in seconds. It is rarely accurate. But because the employee does not ask — they do not want to seem needy — the misinterpretation compounds overtime.

What 1:1 meetings actually do for a team

They are not status updates. A well-run 1:1 does three things that nothing else does: it gives the employee uninterrupted access to their manager’s attention; it creates space for concerns to surface before they become problems; and it communicates, simply by existing, that the employee’s experience matters to the organisation.

The practical fix

If you must cancel, reschedule in the same message. “I need to move our Thursday 1:1 — does Friday at 10 work?” takes fifteen seconds and prevents the narrative entirely. If your organisation does not have a 1:1 culture, start with fortnightly 30-minute conversations. They do not need to be long. They need to be consistent.
