How long can General Trade in India survive?

For decades, India’s consumption story was built on one backbone: General Trade (GT).

If you wanted to win India, you had to win kirana shelves.

Companies like HUL, ITC, Nestlé, Dabur, Britannia, Coca-Cola, etc. didn’t just grow — they dominated — because they mastered two things:

• Visibility
• Availability

Distribution was the moat.

The playbook was simple:

Reach every kirana → Ensure shelf presence → Drive repeat consumption

And it worked brilliantly.

From 2000 to ~2019, FMCG growth in India was tightly coupled with GT expansion + rural penetration. Even today, GT still contributes roughly 60–70% of FMCG sales.

But here’s the uncomfortable truth:

That engine has stopped accelerating.

For a long time, it didn’t look like anything had changed.

Modern Trade grew. E-commerce emerged. But kiranas still owned daily consumption.

Then something shifted.

Consumers got comfortable buying essentials online.

Convenience started beating habit and then quick commerce arrived.

10-minute delivery removed the last real advantage of kiranas.

But the real shift isn’t delivery.

It’s control.

Earlier:

• Stores decided what you saw

Now:

• Platforms decide what you see

Consumers don’t always choose — they are guided.

This doesn’t look like disruption.

It looks like nothing is happening.

Which is exactly why it’s easy to miss.

GT isn’t collapsing overnight.

But it is being eroded — order by order.

My Prediction

General Trade’s share will fall below 40% in the next 5 years.

Not because kiranas disappear.

But because demand, discovery, and consumption are shifting elsewhere.
