I have watched a lot of people open a box of medals for the first time. Some open it and their face drops — the finish is wrong, the ribbon is too short, the weight feels cheap. Others open it and just nod, quietly satisfied, because the thing in their hand matches the thing they pictured months ago when they filled out the inquiry form.
The difference between those two reactions almost always comes down to a handful of decisions made early in the process. After spending a decade and a half on the manufacturing side of custom sports medals, I can tell you exactly which decisions those are.
The Material Decision Nobody Tells You About
When someone asks me “what should my medal be made of,” they usually expect a one-word answer. There isn’t one. But there is a framework.
Zinc alloy is what we use roughly 90% of the time. It melts at 385°C and gets injected into a steel mold under pressure — the same basic idea as plastic injection molding, but with molten metal. The result captures detail that stamped metal simply cannot reproduce. If your design has a runner silhouette with muscle definition, or a building outline with window lines, or layered text at different depths, zinc alloy die-casting is how that detail survives the journey from artwork to physical object.
Brass is different. It is heavier — noticeably heavier — and that matters more than you might think. I have handed identical designs in zinc and brass to event organizers, and without fail they pick the brass as “higher quality.” It is not objectively better in every dimension; it costs more and takes longer to produce. But for a championship event, that weight in the hand is part of the experience. The medal should feel substantial because the achievement was substantial.
Iron is the honest budget option. It works for a community fun run where 2,000 kids each get a medal just for crossing the finish line. I would not use it for a rainy outdoor event — if the plating wears through, iron rusts. I have seen it happen, and I have had the uncomfortable conversation with the organizer who called six months later.
Then there is the finish — and this is where things get interesting. The standard gold-silver-bronze trio is standard for a reason. But antique finishes have taken over the running and cycling world in the last few years. Matte gold, antique copper, darkened silver — they hide scratches better, they photograph beautifully against race bibs, and they give a medal a kind of timeless feel that a bright polished finish does not.
Behind the scenes, electroplating is surprisingly involved. The parts go through degreasing, ultrasonic cleaning, a base copper layer, an acid copper layer for brightness, then the final color bath, and finally through a tunnel oven at 100°C for 40 minutes. Gold and copper finishes get a clear protective spray as the last step. This is the invisible work — the part nobody sees — that determines whether a medal still looks good at a reunion five years later. The Quantity Question That Shapes Everything
If I could teach every first-time medal buyer one thing, it would be this: the mold is the real cost. Not the metal. Not the plating. The mold.
A custom mold takes hours of CNC machining on hardened tool steel, followed by heat treatment. That work costs the same whether you pour 100 medals or 10,000 through it. At 100 pieces, the mold fee sits on top of every single medal like a heavy hat. At 500 pieces, most manufacturers absorb it into the unit price — it is still there, but you stop seeing it as a separate line item. At 1,000 pieces and beyond, it fades into the background.
I have watched organizers order 100 medals for a first-year event, pay a noticeable per-unit price because of the mold, then come back the next year and order 500 of the exact same design for dramatically less per medal. Why? Because we keep customer molds in storage for three years. The second order skips mold production entirely. Same design, lower cost, faster delivery. If you run an annual event, the economics get better every year.
One mold can produce gold, silver, and bronze variants from the same cavity — just different plating baths. Placement text (event name, year, category) goes on afterward via laser engraving or pad printing. You do not need separate molds for first, second, and third place.
What Actually Happens Out There in the Field
Over the years, I have seen patterns in what different events need.
Kids’ events need medals that are light enough to wear, with no sharp edges. A 50mm zinc alloy medal at about 3mm thickness lands around 25 to 30 grams — that is the sweet spot. Bright, cheerful finishes. Simple ribbons.
Road races — 5Ks, 10Ks, marathons — want something in the 60 to 75mm range. The running community has embraced antique finishes in a big way. These medals show up in finish-line photos and on Instagram; they need to look good in both contexts.
Triathletes are a different breed. They want a medal with presence — 70 to 85mm, thicker (4–5mm), antique-finished, substantial. After swimming, biking, and running for hours, the medal should feel earned. Weight matters here in a way it does not for a kids’ fun run.
Corporate sports events are where things get more nuanced. Dual plating — a gold body with silver highlights — creates a refined look that photographs well at awards dinners without reaching brass-level pricing. These medals often ship in presentation boxes rather than with ribbons, and the unboxing experience matters.
National championships go big: 75 to 100mm, brass or thick zinc, multi-finish treatments. At this scale, the medal becomes a symbol of the event itself — something people display, not just store.
The Ribbon Is Not an Afterthought
I cannot count how many times I have seen an organizer spend three weeks perfecting a medal design and then pick a ribbon in under a minute. The ribbon is the first thing anyone sees. It is what hangs around the neck. It is what carries the event name and sponsor marks in every photograph.
A 20 to 30mm wide ribbon at 860 to 900mm long is standard for adults. Kids’ events get 800mm. The attachment method matters too: a jump ring works, but a ribbon slot molded into the medal body is cleaner and eliminates a point of failure — no ring to lose, no awkward twisting.
For printing, heat-transfer sublimation handles full-color logos and holds up through sweat, rain, and being stuffed into a gear bag. Screen printing works well for solid color designs and is extremely durable. Woven labels sewn onto blank ribbon are the budget-conscious choice.
And packaging: bulk medals come in poly bags of 50 or 100, which is what most race directors want — open the bag at the finish line and go. But corporate awards need presentation boxes. Antique medals pair naturally with kraft boxes or burlap pouches. These packaging decisions change both cost and timeline, so mentioning them during the quoting stage — not after — saves real frustration.
How to Actually Get Your Medals on Time
The question I hear most often is some version of “how late can I order and still get them?” The answer is: earlier than you think. Medals are usually the last item on the planning checklist, but they are not something that can be rush-manufactured the week before.
Four to six weeks is comfortable. At that pace, you get standard pricing, a normal production slot, and time to review a physical sample without panic. The actual chain runs: design proof in about 24 hours, mold making in 3 to 5 days, sample production in 7 to 10 days, bulk production in 7 to 15 days (longer for complex multi-depth designs), quality control for 1 to 2 days, and shipping in 3 to 7 days by air express. Door to door, that is roughly 18 to 32 days.
Two to three weeks is rush territory. I have seen it work — 10 days door-to-door is the fastest turnaround I have personally witnessed — but everything has to align. Same-day design approval. A factory slot that opens at exactly the right moment. Express air freight with no customs delays. Counting on all of that happening is stressful for everyone involved.
The real timeline killer, though, is something most people do not expect: their own approval speed. Every day an organizer sits on a design proof is a day added to final delivery. The fastest, cheapest thing you can do is approve your proof quickly.
Also: order extras. Five to ten percent above your participant count covers lost medals, late sign-ups, and tie-breakers. A small overage costs far less than placing a second order at minimum quantities after the event is over.
