The most telling conversation I had about our business model didn’t happen in a board meeting or a strategy session.

It happened in a client onboarding call in mid-2024, about six months after we had stopped all cold outreach. The client, a Head of Marketing at a mid-sized SaaS company, mentioned in passing that she had been reading our content for about four months before reaching out. She had watched three of our YouTube videos. She had forwarded our breakdown of SaaS explainer video examples to her CEO to align on style direction.

By the time she booked the call, she already knew what kind of video she wanted, had internal alignment, had a rough budget in mind, and trusted that we were the right production partner. The call itself took forty minutes. We went straight into the brief.

I contrast that with what a cold-acquired client call looked like in 2022. Forty minutes of a different kind. Explaining who we are. Establishing credibility. Answering questions about past clients because the person on the other end had no context for us beyond receiving an email they hadn’t asked for. Sometimes we closed. Often we didn’t. The close rate on those calls was 9 percent.

That contrast is the clearest way I know to explain what the shift from chasing to attracting actually changes in practice.

What Chasing Costs That Nobody Calculates

Between 2021 and early 2024, Advids’ client acquisition model was built on outreach volume. 6,000 cold emails a month at peak. The reply rate sat around 2.3 percent. The pipeline those replies generated looked real on a dashboard.

What didn’t appear on any dashboard was the cost of the trust deficit we were accumulating with every email sent to someone who hadn’t asked for it.

Cold email, at the scale we were running it, put us in the position of interrupting people as our primary form of introduction. Most people ignored it. Some flagged it as spam. A smaller number left reviews on Trustpilot that specifically mentioned receiving unsolicited emails from Advids. Those reviews ranked. They were the first thing a new prospect often saw before deciding whether to take our call.

We were running two parallel operations without realizing it. One operation was acquiring clients. The other was quietly degrading the trust environment that acquisition depended on.

The moment I understood that the two operations were connected was the moment the decision to stop became easy.

What Stopping Created

The week after we shut down cold outreach in January 2024 was uncomfortable. The familiar pipeline signals went quiet. There was no campaign dashboard to look at. No reply rate to optimize. The team that had been running outreach had to redirect its energy entirely.

That discomfort was real and it was temporary.

What we were actually doing in early 2024 was making a bet that the knowledge Advids had accumulated over twelve years of video production was more valuable as freely published content than it was sitting inside our production process, invisible to anyone who hadn’t already hired us.

We had produced videos for more than 3,500 clients. We had pattern recognition about what works in product demo videos, in startup explainer videos, in SaaS platform marketing videos, that most agencies will spend careers trying to develop. We had watched hundreds of briefs succeed and fail. We knew what a good creative direction looks like in the first conversation and what signs suggest trouble ahead.

None of that was visible to the people we most needed to reach.

So we started publishing it.

The Content That Changed the Conversation

Our 30 Product Demo Explainer Video Examples series came directly from a gap we kept seeing in client conversations. Marketing teams knew they wanted a product demo video. They weren’t always sure what format, what length, what level of technical detail, what visual approach made sense for their product and their audience.

We had seen enough of those decisions made well and made poorly to know what mattered. We put it in a post. People who were already thinking about a product demo video found it through search, worked through the examples, came away with clearer thinking, and sometimes reached out to us having already done the cognitive work that previously took the first half of a sales call.

That is the fundamental shift in what “attracting” means versus “chasing.” The client arrives further along in their own process because we helped them get there before they ever talked to us.

Our startup explainer video content follows the same pattern. A first-time founder commissioning their first brand video is operating with a steep learning curve. What does good look like? What should they budget? What are the differences between motion graphics and live action and when does each make sense? We have answered those questions hundreds of times in production. Putting those answers into content that any founder can find at 11pm when they’re trying to figure out what to ask for is a form of value that no cold email pitch can match.

YouTube became the layer of this strategy that surprised me most.

I expected written content to drive search traffic. I did not fully anticipate how differently people arrive at a conversation after watching video content compared to reading a blog post. There is something about watching someone explain their work and their thinking on camera that accelerates trust in a way text doesn’t replicate. A prospect who has watched twenty minutes of Advids’ YouTube content before their first call arrives with a level of familiarity and comfort that used to take multiple conversations to establish.

The Metrics That Made It Clear

I want to be direct about the numbers because the strategy only justifies itself if the numbers justify it.

Eighteen months into the shift to inbound, lead volume is up 218 percent compared to the peak of our outbound period. That’s not a soft metric about brand awareness. That’s real prospect conversations.

The close rate on those conversations is 34 percent, compared to 9 percent on cold-acquired leads. The gap is almost entirely explained by intent. Someone who found Advids through content was already looking for what we do. Someone who received a cold email was not.

Average project value from inbound clients is 52 percent higher than it was from cold-acquired clients. Better intent means better client fit, which means projects that are closer to what Advids actually does best.

Zero spam complaints since January 2024.

Content published in early 2024 is still generating inbound leads now. That’s the mechanic that no outbound system can offer. Cold email stops working the moment you stop sending. Content compounds.

What Attracting Actually Feels Like

The SaaS marketing head I mentioned at the start of this piece worked with us on a product launch video that went on to be used across three separate campaign channels. She sent two referrals inside six months of project completion.

That referral chain did not start with a cold email. It started with a piece of content that was useful to her before she ever had a reason to work with us.

That is what attracting clients looks like in practice. Not just better metrics on the front end, though the metrics are better in every measurable dimension. A different quality of relationship that starts from a different foundation and tends to go somewhere further.

We stopped chasing in January 2024. I want to say clearly to anyone who received a cold email from Advids before that date: you were right to find it intrusive, and that approach is gone.

What we’re building now attracts rather than interrupts. The difference is visible in every number we track. But it’s most visible in how those first calls feel, when someone arrives already knowing something about how we work, already having gotten value from us, already ready to talk about their project rather than our credentials.

The turning point wasn’t dramatic. It was a decision to stop measuring the wrong thing and start building something that actually compounds.
