People Don’t Learn Culture From Words

I was in a customer meeting recently that was supposed to be focused on pricing and next steps.
It was our second in-person meeting, so the relationship had already started becoming more comfortable and natural at that point.
At some point, the conversation drifted into something more personal for a minute after the customer mentioned something I connected with too.
Nothing inappropriate. Nothing unprofessional.
Just an actual human conversation instead of perfectly polished business talk.
And honestly, those moments matter more in sales than a lot of people realize.
That’s usually where trust actually starts growing.
You could feel the customer relax a little more once the conversation stopped feeling transactional for a minute.
Then the energy in the room changed.
Nobody argued. Nothing dramatic happened.
But suddenly I found myself paying more attention to the tension in the room than I was to the customer sitting across from us.
And it stayed with me afterward because I’ve seen versions of that same dynamic inside companies for years.
A lot of organizations say they want honesty. A lot of leaders say they want open communication.
But people don’t decide whether a culture feels open based on words.
They decide based on reactions.
People notice what changes the mood of the room. What conversations suddenly feel uncomfortable. What kinds of honesty create tension instead of trust.
Then over time people adapt to it.
Conversations become more filtered. Employees become more careful. Meetings become less honest than they should be.
Not because people stop caring.
Usually, because they care enough to understand the environment they’re operating inside.
I think a lot of leaders underestimate how much culture gets shaped by emotional reactions that seem small in the moment but get repeated over time.
