The Story They Eventually Tell

Why organizations often create one story from conversations that never began as the same story.

(Part 4 of The Unspoken Layer)

Some organizational stories sound as though they had always existed.

A year-end update.

A leadership reflection.

A sentence like:

“We’ve been building toward this for some time.”

It sounds deliberate.

Continuous.

As though someone had been holding this direction in mind from the beginning.

In my experience, that is rarely how those stories begin.

Because the conversations that eventually become one organizational narrative almost never began as the same conversation.

That was the part I did not understand at first.

None of those conversations knew they belonged together.

What Those Conversations Felt Like At The Time

None of those decisions felt like a strategy while they were happening.

A promotion felt like the right move for the team at that moment.

A search felt like the response to a responsibility that had become too large for its current shape.

A departure felt like one leader’s choice and what the organization would need to do next.

Each conversation was specific.

Local.

Oriented toward the next few months, not the next few years.

Nobody sitting in any of those meetings would have described it as part of a larger direction.

That meaning did not exist yet.

A Headhunter’s Observation

One of the unusual aspects of my work is that I sometimes sit in those conversations months apart.

January:

Someone wonders whether a leadership promotion might stabilize something that has started to feel uncertain.

March:

A search begins because a new layer of responsibility has appeared that the current structure cannot quite hold.

August:

A replacement conversation starts because someone experienced has decided to leave.

Each of those conversations felt complete on its own.

Each was solving a different problem.

None of them sounded like they were part of the same thing.

Then, later in the year, I hear the summary.

“We’ve been strengthening our leadership capability.”

That sentence is not wrong.

It is simply describing something none of those conversations could have said about themselves.

At the time, I would not have described them that way either.

What The Story Does

Over time, I noticed something else.

None of those conversations had changed.

The promotion was still a promotion.

The search was still a search.

The departure was still a departure.

What changed was the story they were now being asked to belong to.

Nothing had been removed.

Nothing had been corrected.

The conversations had simply been arranged into something larger than themselves.

A Final Reflection

By the time I hear an organization describe what its year became, I sometimes remember sitting in the conversations that never sounded like they were connected.

At the time, each one felt complete.

Looking back, they seem to belong to one story.

The promotion traveled.

The job description traveled.

The departure traveled.

Eventually, the story built from all three traveled too.

What tends to stay behind are the conversations that never knew they were becoming a story.
