The Real AI Strategy: Transforming Individual Expertise into Organizational Capability

Every professional-services firm depends on a handful of people whose experience shapes its best work.

The strategic question isn’t whether those experts are valuable. It’s whether their expertise remains an individual asset — or becomes an organizational capability.

The AI question we hear most often is: “Where should we use AI?”

I don’t think that’s the right question.

Organizations don’t invest in AI for the sake of AI. They invest in AI to improve productivity, quality, consistency, scalability, client trust, and decision-making.

This leads to a more important question: How do we transform individual expertise into an organizational capability that consistently drives better decisions and results?

Technology changes quickly. Organizations change slowly.

Competitive advantage rarely belongs to those with the newest tools. It belongs to those that design better work systems. Henry Ford didn’t invent the automobile. He reinvented the factory.

AI presents professional-service firms with a similar opportunity — not to simply automate work, but to redesign how expertise flows.

Consider a complex section 55 corporate reorganization.

AI can retrieve legislation, summarize CRA positions, surface jurisprudence, compare prior memoranda, and draft recommendations.

Information is abundant. Coherence is scarce.

Experienced professionals ask different questions. Which authorities deserve the greatest weight? Which facts change the analysis? What uncertainty remains? What is the client trying to achieve? Which recommendation is technically sound and professionally responsible?

Professional judgment integrates knowledge, experience, context, uncertainty, and professional standards into advice clients can trust.

This is why I believe the AI conversation often feels incomplete. We talk about models and automation. Far less attention is given to redesigning workflows so humans and AI each contribute what they do best.

AI retrieves and synthesizes knowledge. Organizations accumulate knowledge through experience.

Human judgment transforms organizational knowledge into coherent, trustworthy action. Leadership designs the systems that make this possible.

As Steve Jobs reminded us, “Technology alone is not enough…”

Every firm will soon have access to powerful AI.

Not every firm will build an organization that knows how to use it wisely. The firms that create lasting competitive advantage won’t necessarily be those with the smartest models.

They’ll be the ones that transform individual expertise into organizational capability. That is the real AI strategy.
