Checking In on My January Pragmatic Presentation: The State of Product in Mid-2026
In January, I conducted a webinar based on predictions for 2026 with Pragmatic Institute. I forecasted two major shifts: tightening corporate budgets and customers heavily relying on AI to research B2B SaaS. Now, at the midpoint of 2026, let’s look at the data. It turns out that both predictions are turning out to be true.
Here is a breakdown of how the product landscape has evolved over the first half of the year:

1. Corporate Budgets Are Continuing to Tighten
Back in January, I warned product teams to brace for stricter capital scrutiny. As we approach the end of Q2 2026, macro uncertainty is fully reshaping how organizations allocate their dollars. CFOs are trimming overhead and enforcing immense cost discipline, which has changed the game for product managers.
- Proving Worth Beyond Output: The conversation has fundamentally shifted from “what did we ship?” to “what changed because we shipped it?” Product teams can no longer hide behind vanity metrics like feature delivery speed, story points completed, or roadmap velocity.
- Tying Outcomes to Revenue: Executives now demand definitive proof of value. To survive budget cuts, product leaders must directly tie their initiatives to bottom-line impact, such as time-to-value acceleration, customer churn reduction, and net new revenue generation. If a feature or product line cannot prove how it protects or expands core margins, it is being ruthlessly deprioritized.
2. Customers Are Leveraging AI to Research B2B SaaS Vendors
The days of buyers filling out contact forms and waiting for a human salesperson to manually guide them through a vendor’s product are effectively over.
- AI-First Discovery: Buyers are now employing specialized AI tools to independently research and evaluate vendors. Research from Gartner shows that a staggering 67% of B2B buyers now prefer a completely sales-rep-free experience, relying heavily on digital, self-directed research to progress through critical buying tasks.
- Pre-Sales Autonomy: Instead of relying on vendor-supplied whitepapers or marketing collateral, prospects are using Generative AI to aggregate reviews, analyze feature gaps, and summarize real user experiences across the web. Market intelligence from Frost & Sullivan confirms that automated, AI-driven comparison tools have completely upended traditional software discovery workflows. Product teams are being forced to adapt their product documentation, metadata, and online presence to ensure their solutions are visible to these autonomous AI search agents.
The Mandate for the Rest of 2026
The first half of 2026 has made one thing perfectly clear: the playbook has fundamentally changed. The era of “build it and they will come” is officially dead.
Survival in today’s SaaS market requires an aggressive shift in mindset. If your product roadmap is still measured by the volume of features shipped rather than the revenue it secures, you are falling behind. If your digital footprint isn’t optimized for the autonomous AI engines that buyers now use to screen vendors, your product simply doesn’t exist to them.
The market has validated the warnings from January. Now, the choice is ours. Product teams can either let these two market realities dictate product’s decline, or they can ruthlessly align the roadmap to revenue, optimize for the AI buyer, and dominate the rest of 2026.
