Leading Through Disruption: Lessons from WPP’s Data-First Pivot

WPP Media’s 2025 trajectory offers a clear example of how global organizations can adapt to disruption while highlighting the risks of moving too slowly in a market defined by consolidation and technological change (Digiday, 2025). With new business wins slowing, the company has shifted its strategic focus from client acquisition to maximizing the value of its most powerful asset — a data ecosystem reaching five billion consumers (WPP, 2025a). While the move is ambitious, the competitive environment is evolving rapidly, as rivals expand aggressively through mergers and targeted acquisitions (Bloomberg, 2025b; Financial Times, 2025a).

In early 2025, WPP acquired the privacy-safe data clean-room provider InfoSum (Mediacat, 2025) and integrated its capabilities into the WPP Open platform through the Open Intelligence layer (WPP, 2025b). This combination enables predictive audience modeling, creative optimization, and cross-channel attribution without exposing personal data, an increasingly important feature in light of tightening privacy regulations across the EU and the U.S. (Politico, 2025). Adoption of WPP Open has been strong, increasing from 60% of client-facing teams in March to 85% by June (London Stock Exchange, 2025). Yet despite this uptake, the company’s second-quarter organic growth of 1.8% still lagged significantly behind Publicis at 4.9% and Omnicom at 3.5% (Financial Times, 2025a; Bloomberg, 2025b), and its operating margin of 13.6% remains well below Publicis’s 17.1% and Omnicom’s 16.4% (Financial Times, 2025a).

During the same period, competitors have pursued aggressive expansion through mergers and acquisitions. Publicis Groupe’s purchase of Lotame in March 2025 expanded its Epsilon identity graph from 2.3 billion to nearly four billion profiles, covering 91% of global internet-using adults and supported an increase in its organic growth forecast to approximately 5% (Reuters, 2025; Financial Times, 2025b). Omnicom and Interpublic Group announced a $13 billion merger that, once approved, will create the largest advertising holding company by revenue and control over 30% of U.S. media spend (Bloomberg, 2025b; Politico, 2025). According to Politico (2025), the transaction is currently under antitrust review, but its strategic rationale — combining scale, AI investment, and media-buying leverage — has already altered the competitive landscape.

WPP’s decision to invest heavily in building its own technology has enhanced its capabilities (Bloomberg, 2025a). However, without pursuing a scale-enhancing acquisition, the company risks losing negotiating leverage in media buying, especially as rivals increase both their data depth and operational reach (Financial Times, 2025a). The next 12 months are critical. WPP has signaled its intent to demonstrate the commercial value of its data platform by producing high-profile client case studies, expanding into commerce data, integrating generative AI into creative workflows, and using AI to drive operational efficiencies (WPP, 2025b; Digiday, 2025; Bloomberg, 2025a; Reuters, 2025; Financial Times, 2025a). Success will depend not just on executing these initiatives, but on doing so quickly enough to close the gap with competitors.

If WPP fails to connect its data advantage to demonstrable revenue growth and improved margins, it risks becoming the “most data-rich, least-scaled” player in the industry, a position that offers strength in capability but weakness in negotiating power (Digiday, 2025). This underscores the importance of cultural agility. Strategy must be supported by an organizational culture capable of adapting priorities in real time as market conditions change, ensuring that opportunities are seized before they are foreclosed by faster-moving rivals.

In periods of disruption, leadership is defined not by foresight alone but by the speed with which potential is converted into proof (Financial Times, 2025a). WPP’s federated data ecosystem offers a distinctive competitive advantage, but growth and margins trail those of its peers, and competitors such as Publicis and the pending Omnicom–IPG entity are using consolidation to quickly expand both their scale and data capabilities (Reuters, 2025; Politico, 2025; Bloomberg, 2025b). Capability without scale can become a liability (Bloomberg, 2025a). Without rapid monetization of its data and a clear decision on whether to pursue scale-enhancing transactions, WPP risks eroding its negotiating leverage and relevance in the market (Politico, 2025).

Competitive advantage in 2025 rests on the dual pillars of differentiated capabilities and the scale to deploy them effectively (Financial Times, 2025a). Data assets alone — regardless of their size — do not guarantee commercial success, as WPP’s current performance illustrates (WPP, 2025a; London Stock Exchange, 2025). In disruption cycles, the companies that prevail are those that compress the time between strategic insight, decisive action, and measurable impact (Bloomberg, 2025a). The lesson for senior leaders is clear: in a fast-consolidating market, the edge lies not in the data or technology you own, but in how quickly you can turn it into measurable results before competitors close the window of opportunity (Reuters, 2025; Politico, 2025).
