You could spend the next three years fixing a problem you don’t actually have.
That’s what one founder did, according to Alex Hormozi — and it’s the trap he says almost every AI-excited founder is walking into right now.
The business had 11 virtual assistants doing data cleaning work. They were paid roughly $11,000 a month combined. The work was fine. The process functioned.
So the founders spent $350,000 building an AI system to replace those 11 VAs.
That’s more than three years of what the VAs were costing — spent upfront — to automate a process that was never the constraint.
The real bottleneck? They didn’t have enough demand. Customer acquisition was the problem. But because the founder got excited about automation, the actual limiting factor of the business sat untouched.
This is the pattern Hormozi keeps seeing: founders using AI to do dumb things really fast. Building companies that AI models will swallow up anyway. Advertising as “AI businesses” when they should be advertising the solution to their customer’s problem — the outcome, not the infrastructure.
None of that has changed. The customer still wants the result. They don’t care what technology sits underneath. And a lot of people are afraid of AI, which means leading with “we’re an AI company” can actively work against you.

Hormozi’s deeper point is about where value lives in a world where intelligence becomes cheap and abundant.
AI can give all the recommendations in the world. It can analyze, optimize, and automate. But someone has to own the decision. Someone has to hold the stakes. Someone has to look at the output of the model and say: this is the call we’re making, and I’m the one making it.
That’s the moat AI can’t absorb — the willingness to carry consequence, to make the judgment when the data runs out, to put your name on the outcome.
For founders building right now, the prescription is straightforward. Use AI in your business, not as your business. Automate the constraint, not the process that happens to be easiest to automate. And before spending $350K on anything, ask the question Hormozi asks:
Are you making more money?
If the answer is no, the problem isn’t your tooling. It’s your target. Fix the constraint first. Then let the tools do what they do best — serve the strategy, not replace it.
