This signal shows what happens next.

When engagement looks complete — but isn’t

The meeting was well attended. Notes were taken. A summary circulated.

• From the outside, it looked successful.
• From the inside, something had already broken.

Participants stayed quiet. Feedback thinned. Afterward, concerns emerged — off record.

“We’ve done this before.”

“They already know what they’re going to do.”

Trust hadn’t been built.

It had been assumed.

Why trust erodes silently

• Systems measure attendance, not consent.
• Participation, not power.

Practitioners compensate again — repairing relationships behind the scenes. When trust finally collapses, it is framed as resistance rather than system failure.

Why this matters

• Trust loss is not an engagement problem.
• It is a downstream effect of ignored signals.

And it becomes most evident when systems try to scale.
