Integrating a new team poses several challenges, from building cohesion to aligning individual goals with collective objectives. To achieve these goals, SMART project management is essential, necessitating multidisciplinary teams that often operate globally, facing challenges that impact their effectiveness.
Unveiling the practical steps
Early in my career, I worked on creating new and smart products for the manufacturing industry. I focused on combining Operational Technology (OT) and Information Technology (IT) by integrating data, doing data engineering, and combining automation with smart features using Machine Learning. I worked for a company associated with SIEMENS in the Netherlands, serving big multinational clients. This gave me the freedom to lead Proof of Concepts (POCs), handle integrations, and develop applications and insights.
To kick off this effort, I proposed a business plan to the top leaders. At the same time, I explained to the company’s engineering team the added value of the data flowing into the process historian. Most factories used this data for fixing errors or verifying processes, but some wanted to understand batch processes better. For example, they wanted to know when product A was added to product BC when mixing started and ended, and if there were any deviations from the standard process. The existing Excel sheet, made with a macro, took a long time to update — about 60 seconds. Looking into the SQL prompt, I found a complex structure of around 200 lines of formulas pulling data from different places to get the right information for each product phase.
After my presentation, I got approval to build a team for our first POC, supported by a key sponsor with important accounts. Our main goal was to tackle a problem causing the disposal of 20 tons of product weekly — the issue of viscosity. Through simple calculations, the clients were happy with our approach.
The team included engineers, process managers, developers, and data scientists. In the first week, we all worked together in one space, putting aside our laptops for a presentation and documentation session. We explained the problem, showcased the process, and had domain experts share their knowledge. After this introduction, the team had time to think and document our approach.
In the following days, we discussed the process with client representatives to gain a deeper understanding. By the end of the first week, we had answered all questions and made important decisions about the project. We had sample data ready, making it easier for the team to start their tasks.
Having the role I had, it’s important to have their backs. Even before we started officially with the project, I made sure I had all the necessary information ready for them. Taking care of access rights, preparing data sets, organizing documentation, setting up work environments, configuring cloud setups, and more. Additionally, I paid attention to the coaching aspect, recognizing that although we had sprint reviews and retrospectives, the high-intensity work environment required specific moments for relaxation and enjoyment of the process. Depending on how the week went, we might have half-days on Fridays or Mondays or start the morning with breakfast together. I aimed to create a positive working atmosphere.
These are the guidelines I use, especially in a high-intensity environment:
Setting Clear Priorities: “In this high-pressure sprint, let’s identify the top three priorities. Everyone, focus on these tasks to ensure we meet our deadline.”
Encouraging Breaks for Rejuvenation: “I know it’s intense, but take a 10-minute break to recharge. A quick breather can do wonders for your focus and productivity.”
Recognizing Achievements: “Great job on meeting that tight deadline! Let’s take a moment to celebrate the small victories and acknowledge everyone’s hard work.”
Adapting to Changes: “The project scope has changed, and we need to pivot quickly. I appreciate your flexibility and dedication in adapting to these new requirements.”
Transparent Communication: “Be open about your progress and challenges. This is a collaborative effort and transparent communication is crucial for overcoming obstacles.”
Leading by Example: “I’m right here working alongside you. Let’s tackle these challenges together. Your efforts inspire the entire team.”
Providing Resources: “Need any additional resources or support? Let me know. We want to ensure everyone has what they need to succeed in this demanding environment.”

These examples highlight the importance of adaptability, support, communication, and maintaining a positive team spirit in a high-intensity work environment.
It was great that I had dedicated team members who were also excited about creating something awesome. We used recurring machine learning to make our process better, ensuring that the product is always top-notch. We considered things like the temperature outside and inside, how consistent the raw materials are, the speed of mixing, the thickness of the liquid, how long the pipes in the factory are, and all the sensors involved in the process. It was a team effort to make sure everything worked well together. Saving the factory 20 tons a week * 52 weeks(a year), for only 1 line. With only an Investment of 80K euro. They have about 24 more over the world for the same kind of product and process. This was our foot between the door, as you can imagine how big the project turned into. Pulling the data is easy, but the secret is combining the domain knowledge with the ML models sending back the adjustments within range automatically.
Just a quick note: I’ve had team members who were a bit too confident. Even after we explained our plan and what we needed, they took two weeks to do something completely different and didn’t get the results we were aiming for. If they had told us what they wanted and their perspective, we could have probably supported them with a shorter timeline. But I don’t tolerate dishonesty. It’s not okay to say yes to one thing and then do something else without letting your manager know.
