The First 48 Hours
When a new isocyanate supplier contacts you, the clock starts ticking. Within 48 hours, you need to determine whether this material fits your formulation, your compliance requirements, and your production scale. Get it wrong, and you waste weeks on incompatible raw materials. Get it right, and you may have found a long-term supply partner.
This article is a practical checklist for purchasing managers, R&D chemists, and QC supervisors who evaluate new isocyanate suppliers. No marketing fluff. Just the documents, tests, and decisions that matter.
Phase 1: Document Review (Day 1)
Before you touch a sample, demand these five documents. A supplier who cannot deliver all five within one business day is not ready for industrial partnership.
1. Technical Data Sheet (TDS)
The TDS tells you whether the material fits your formulation on paper. For isocyanates, insist on seeing:
· CAS number and chemical name (not just a trade name)
· NCO content (% by weight) — determines stoichiometry in your formulation
· Viscosity at 25°C — affects mixing, pumping, and spray application
· Density — needed for batch calculations
· Color (APHA or Gardner) — critical for clearcoat and light-colored applications
· Flash point and storage temperature — safety and warehouse planning
· Recommended curing conditions — does it match your oven/bake cycle?
Red flag: A TDS without NCO content or viscosity data is not a TDS. It is a brochure.
2. Certificate of Analysis (COA) — Current Batch
The COA proves the TDS numbers are real, at least for one batch. Check:
· Batch number and manufacturing date
· NCO content measured (not just theoretical)
· Moisture content — water reacts with isocyanates, causing foam and off-spec product
· Acid number — high acid content can catalyze unwanted side reactions
· Color value — does this batch match your aesthetic requirements?
Ask for COAs from three different batches. One good batch is luck. Three consistent batches is process control.
3. Safety Data Sheet (SDS / MSDS)
Regulatory non-negotiable. For EU suppliers, verify:
· REACH registration number referenced
· CLP classification (H-phrases and P-phrases)
· Exposure limits (OEL or DNEL values)
· First-aid and fire-fighting measures specific to isocyanates
For US-bound products, check OSHA GHS compliance. For Asian markets, verify local language availability.
4. REACH Registration Confirmation (EU Suppliers)
This is separate from the SDS. Ask for:
· REACH registration number (or IUCLID dossier summary)
· Tonnage band (1–10, 10–100, 100–1000 tonnes)
· Lead registrant or member registrant status
· Exposure scenarios relevant to your end-use category
If the supplier says ‘we are REACH compliant’ but cannot produce a registration number, they are not your supplier. They are your liability.
5. Sample Policy
Before you request a sample, understand the terms:
· Sample size (50 g? 500 g? 5 kg?) — must match your lab scale
· Cost (free vs. chargeable) — industry standard is free for qualified industrial buyers
· Shipping terms (FOB, CIF, DAP?) — who pays freight and customs?
· Delivery time — overseas samples can take 2–3 weeks; plan accordingly
· Shelf life of sample — isocyanates degrade with moisture and heat
Phase 2: Sample Testing (Days 2–14)
Once the sample arrives, run these tests in sequence. Do not skip steps.
Step 1: Incoming QC (Day 1 of receipt)
· Visual inspection: color, clarity, sediment, foreign particles
· Viscosity check: does it match TDS at your lab temperature?
· Smell test (with proper PPE): abnormal odor may indicate degradation
· Moisture content: Karl Fischer titration if your lab is equipped
Step 2: Compatibility Screening (Days 2–3)
· Mix with your polyol system at standard stoichiometry
· Observe gel time and pot life
· Check for exotherm abnormalities (too fast = catalytic contamination; too slow = low NCO or blocked reactivity)
Step 3: Performance Testing (Days 4–10)
· Cast films or plaques according to your standard protocol
· Cure under your standard temperature/time profile
· Test mechanical properties: tensile strength, elongation, hardness
· Test environmental resistance: QUV or Xenon arc for UV stability; salt spray for corrosion resistance if applicable
Step 4: Comparative Benchmark (Days 11–14)
· Run identical tests side-by-side with your current isocyanate
· Document differences quantitatively, not just “looks similar”
· Photograph color, gloss, and surface defects under consistent lighting
Red flag: If the supplier pushes you to skip lab testing and go straight to production trials, they do not understand formulation risk.
Phase 3: Supplier Qualification (Week 2–4)
After the sample passes, verify the supplier as a business partner, not just a chemical vendor.
Production Capacity
· Annual production volume — can they supply your projected 3-year demand?
· Lead time for standard orders — 2 weeks? 6 weeks? 12 weeks?
· Minimum order quantity (MOQ) — does it match your consumption rate?
· Multi-site manufacturing — backup capacity if one plant goes offline?
Quality System
· ISO 9001 certification (current, not expired)
· Batch traceability — can they track which raw materials went into which batch?
· Retained sample policy — do they keep samples from each batch for how long?
· Customer complaint handling — documented CAPA (Corrective and Preventive Action) process?
Supply Chain Resilience
· Raw material sourcing — single source or dual source for key feedstocks?
· Inventory policy — do they hold finished goods stock, or make-to-order?
· Shipping documentation experience — do they regularly export to your country?
· Customs and regulatory support — can they provide COA, free-sale certificate, or certificate of origin?
Financial Stability
You do not need their audited financials, but you should know:
· Years in business — start-ups are higher risk
· Customer references — can they name 2–3 customers in your region?
· Payment terms — do they demand 100% prepayment (red flag) or offer standard terms?
Phase 4: The Decision Matrix
Score each supplier on a simple 1–5 scale across these dimensions:

Some suppliers offer free samples with no qualification process. This is not generosity. It is a sign they have no sample tracking system, no customer qualification workflow, and no understanding of formulation development costs.
A qualified supplier will ask you:
· What is your end application?
· What is your current isocyanate and why are you evaluating alternatives?
· What is your estimated annual volume?
· Do you have a formulation lab, or do you need technical support?
These questions mean they respect their own material and your time.
Final Note
Evaluating a new isocyanate supplier is not a sourcing exercise. It is a risk management exercise. The supplier who sends the fastest quote is rarely the best long-term partner. The supplier who sends the most complete documentation, asks the most relevant questions, and respects your testing timeline is the one worth building a relationship with.
