Brief Review

The publicists for All the Difference kindly provided an advance reader’s copy of the book for my review.

The concluding chapter summarizes the value of the book in one paragraph better than I ever could: “difference is everywhere, not just the seen differences but also, crucially, the unseen differences among us. Difference shows up in how people think, what they value, the speed they prefer, the information on which they focus, the risks they take, and the stories they tell about what success means and looks like. Left unacknowledged or unmanaged, those differences drain trust, slow execution, and quietly shrink the results your team can produce. Led well, they become your edge.”

The book is relatively short, by business book standards (less than 200 pages), but packs powerful lessons in each of its seven chapters. Chapter 1 exposes the landmines of managing difference. The next six chapters each teach a specific action that leaders can take to avoid the landmines and capture the power of difference in their teams.

Let me briefly review each.

Chapter 1 identifies 4 landmines that can blow up in leaders’ faces, damaging the effectiveness of their teams, and often leaving casualties. These are:

  1. Certainty: when someone is convinced they are right and everyone else is wrong.
  2. Inconsistency: when there’s a gap between what you say you value and how you behave.
  3. Emotional Reactivity: the challenge that arises when different people have different emotional reactions to the same situation.
  4. Justification: when we vigorously defend our choices rather than learn from them.

Action 1 (Chapter 2) is Knowing Yourself. Specifically, it is gaining an awareness of your strengths, how you add value to others, and what leaves you feeling energized when you are operating at your best, and what enables you to operate at your best (your own actions, your interactions with others, and the environment where you thrive).

Action 2 is Returning to Respect. This starts with recognizing the things that block you from performing at your best and learning how to recover from those blockers. It also involves having mutual respect for what enables and blocks others from operating at their best.

Action 3 is Activating Honesty. Leaders must be willing to speak the truth and hear the truth from others. The authors note that this requires both courage and vulnerability. From my personal experience in corporate America, this one seems the hardest. The authors note how this action is the most likely to trigger all four of the landmines they identified earlier. But they note that everything in the book is ultimately about building trust, and although it can be hard and painful, you can’t truly build trust without honesty and transparency.

Action 4 is Seeing the Full Story and Honoring Multiple Perspectives. While action 3 required courage and vulnerability, this one requires empathy and humility. It involves seeking out perspectives that have been missing and listening to understand, not just respond.

Action 5 is Igniting Togetherness. Our human nature often leads us to have an “us” versus “them” mindset. This action seeks to overcome that and build a “we” mindset. When leaders get people previously at odds to work together they begin to appreciate the strengths and perspectives of those they have previously devalued. Often we have blind spots and it takes those outside ourselves, with different perspectives, to help us recognize and overcome them.

The final action is Committing to Action. Accountability is at the heart of this action and it pulls together the previous five actions into a plan that you communicate to others and ask them to hold you to it. It requires being open to feedback and actively managing through the challenges.

Each chapter doesn’t just teach the actions, but shows them through stories of leaders implementing them at key points in their careers. While my brief summaries may have made these actions sound simple, the narrative and the examples demonstrate the complexity of pulling these actions off in the real world. The authors don’t sugar-coat it. This is hard. And yet, it can be so worthwhile.

Bottom Line

All the Difference explains why capturing the power of the diversity on your team is important and what makes it so hard. It encourages leaders to make the effort and provides a clear roadmap for how to go from understanding what makes themselves unique, to how to combine the uniquenesses within their team into a powerful collaborative force.

I strongly recommend this book for any leader of diverse teams.
