I. This Isn’t Just an Underdog Story
Zhang Xue grew up in a drafty rural shack, dropped out of middle school, and started out as a motorcycle mechanic. In 2024, he founded ZXMOTO in Chongqing. Roughly two years later, a motorcycle built by his company won both WorldSSP races at the Portuguese round of the Superbike World Championship.
On Chinese social media, this is easily framed as a classic rags-to-riches story. But when I first heard it, my immediate reaction was not inspiration. It was geography.
If Zhang had not built his company in Chongqing, this probably would not have happened. To outsiders, Chongqing is known for its cyberpunk-esque, multi-tiered cityscape. Few realize it is also home to a highly developed motorcycle manufacturing cluster.
From core components and precision molds to heat treatment facilities and electronic control tuning, many of the parts and supporting resources he needed were available within a tight geographic radius. As Zhang Xue has put it in interviews, the idea is simple: just build it, and if it’s wrong, fix it fast.
On the surface, this looks like exceptional drive. But in reality, it depends on whether you have access to a mature, hyper-responsive industrial ecosystem — one that slashes the cost of trial and error and lets you grab parts, validate designs, and move to the next prototype much faster.
Yes, this is a story of personal grit. But it’s equally a story of systemic advantage.
Miracles like this aren’t born from lone wolves. They’re cultivated in soil that rewards rapid iteration and tolerates smart failure.
II. You’re Not Really Looking for a “Perfect” Factory
I’m building a brand around wooden puzzles. On paper, that has nothing to do with racing motorcycles. But the underlying logic is surprisingly similar.
You cannot bring a physical product to life with a slide deck alone. You need to see the cut edges, verify color accuracy, feel the texture of the material, and observe how a factory handles small details in the real world.
To find the right partner, I visited factories in Wenzhou, Yiwu, and Dongguan,China.
Wenzhou offered the lowest quotes, but their laser cutting left visible scorch marks, so I ruled them out.
Yiwu’s pricing kept shifting during negotiation, which raised questions about long-term reliability, so I ruled them out as well.
Dongguan was the most expensive. But their quality control was solid, the cuts were clean, and most importantly, when the prototype’s color did not match my design file, they did not argue. They kept refining it until it was right.
That was the moment I understood something clearly: You are never really looking for a perfect factory, because no such factory exists. What you are looking for is a partner willing to iterate with you.
That may sound deceptively simple, but it is actually crucial. Products are rarely born right on the first try. More often, they take shape through round after round of revision.
So manufacturing capability is not just about machines. It also depends on something more human and easier to overlook: when your product is still immature, is your manufacturing partner willing to work with you to improve it?
Of course, no factory will revise forever. There are always limits of cost, time, and patience. But within a reasonable prototyping scope, the willingness to run a few more adjustments, fine-tune parameters, and optimize details with you is rare.
And that is exactly why I chose Dongguan.
III. The Real Power of Manufacturing Isn’t in One Factory — It’s in the Cluster
Once I locked in the puzzle factory in Dongguan, I noticed something striking: a premium gift-box manufacturer was just a 10-minute drive away. In a single afternoon, I could discuss both the product and its packaging face to face.
That kind of proximity changes the pace of decision-making. In many places, a simple packaging resize can turn into days of emails, calls, and shipping delays. Here, it can happen in one compact loop of discussion, revision, and follow-up.
When I spoke with the packaging supplier, I also learned that their rent was around 11 RMB per square meter per month — roughly $1.60 per square meter, or just 15 cents per square foot, per month.
Dongguan may not have glossy skyscrapers, but affordable space, dense supplier networks, and deep specialization make the system unusually resilient.
Its strength lies not just in the number of factories, but in how naturally different capabilities connect. Over time, different towns and districts have developed their own industrial identities: one stronger in precision molds, another in consumer electronics, another in toys, textiles, or packaging.
What struck me most was not any single factory in isolation, but the way the entire landscape functions like an interconnected operating system rather than a collection of separate businesses.
IV. Why I Ultimately Chose Shenzhen
I didn’t base my long-term startup in Dongguan. I chose Shenzhen.
Dongguan sits closer to the factory floor. Shenzhen, however, sits at the intersection of that manufacturing base, the broader Greater Bay Area supply chain, and global market intelligence. In practical terms, places like Dongguan, Guangzhou, and Hong Kong are close enough to function as part of the same operating radius.
Take hardware as an example.
In this space, you don’t just need a factory. You also need a pulse on consumer trends, distribution channels, and cross-border go-to-market strategies. Shenzhen makes it possible to stay close to all of them at once.
Morning: walk through Huaqiangbei — China’s electronics bazaar — to track real-time pricing on the latest components.
Afternoon: head into Dongguan’s workshops to oversee pilot production runs.
Evening: meet cross-border e-commerce founders in Bantian to align on global launch tactics.
If you’re building AI hardware or any smart physical product, this proximity creates a compounding advantage. Prototyping, certification, assembly, and small-batch production are not scattered across continents. They are concentrated within the same regional ecosystem.
What draws me to Shenzhen is not some abstract “startup culture.” It is a brutally concrete kind of efficiency.
V. Physical Product Breakthroughs Don’t Happen in Your Head — They Happen on the Floor
Through my own experience building a physical product, I’ve learned a hard truth: breakthroughs rarely begin in pitch decks or brainstorming rooms. They come from repeated cycles of testing, revision, and real-world feedback.
The team that learns fastest through iteration is usually the one that catches the market window.
In this game, a strong idea still matters. But competitive advantage comes from being able to test, refine, and turn that idea into a real product quickly — something that depends heavily on proximity to a responsive supply chain ecosystem.
Whether it is Zhang Xue in Chongqing or my team in Shenzhen, a city’s glossy image matters far less than the system underneath it. What really matters is whether you are plugged into an environment that lets you prototype, pivot, and turn concepts into tangible reality — again and again.
Plenty of places can generate ideas. Far fewer can validate, refine, and scale them into real products with this level of speed and density.
China remains one of the few places where that kind of product-building environment still exists at scale. For anyone serious about building physical products, that is not just an advantage.
It is the playing field.
