A Layman’s Journey Through the Coffee Factory: From Cherry to Cup

As part of the Dimitra team last week, during a visit with the local unions in Kenya, we had the chance to walk through a coffee factory — not just a quick stop, but a guided tour from top to bottom.

For most of us, coffee begins at the cup — that morning ritual that makes the world feel right again. But behind every sip lies a fascinating, precise process that starts long before the aroma hits the air. Here’s what it looked like through the eyes of a curious observer — a layman trying to make sense of the science, the rhythm, and the human effort behind Kenya’s most famous export.

From the Farm to the Factory: The First Transformation

It all begins at the farm, with cherries — not the sweet kind we eat, but bright red coffee cherries that hold two green beans inside. Farmers deliver these cherries to their local cooperative societies or estates, depending on the scale of their operations.

Each delivery gets its own out-turn number, a sort of coffee fingerprint that tracks it through the entire journey. You might see something like 03KK0017 — which translates to the 17th round of the 3rd week from a specific society. There’s even a grower code system (for example, 35CE118), where every number and letter tells a story: county, society, and grower.

At the wet mill, the cherries are pulped — their skins and pulp removed — and then dried into what’s called parchment coffee. This parchment is sorted into grades like P1, P2, P3, and PL, based on density and quality.

Every bag, every batch, is recorded. Nothing here is casual — coffee, I learned, is an exact science wrapped in tradition.

Inside the Dry Mill: Where Coffee Sheds Its Skin

Once the parchment reaches the dry mill, precision becomes the rule of the day. The coffee must have just the right moisture — 9 to 11 percent. Anything above or below risks spoiling the flavor and is adequately rejected.

The process is a choreography of machines:

  • Cleaning, to remove dust and debris.
  • Hulling, to strip off the protective husk.
  • Polishing, removing the smooth skin covering the bean, 50 percent is removed the other 50 percent left to protect the bean.

Here’s why partial polishing — removing only about 50% of the smooth silver skin (also called the pergamino or silver skin) — is done in coffee processing:

1. Protection of the Bean

The thin, silvery layer that clings to the bean after hulling is not just cosmetic — it’s a natural protective coat.

  • Removing all of it can leave the bean too exposed, making it more vulnerable to oxidation, moisture absorption, and physical damage during storage and transport.
  • Leaving around half of it helps shield the bean’s interior from environmental changes, preserving its flavor and structure until it reaches the roaster.

In essence, it’s like leaving a bit of armor on the coffee before it travels to its next stage.

2. Flavor and Quality Preservation

Coffee is extremely sensitive to oxygen and humidity. Over-polished beans tend to age faster, losing their distinctive aroma and brightness — especially in high-quality Arabica. By keeping part of that smooth outer layer intact, mills help lock in the bean’s natural oils and protect the volatile compounds responsible for its flavor and aroma.

3. Export and Handling Standards

The 50/50 polishing standard evolved through trade experience. Exporters and millers realized that fully polished beans might look prettier, but they arrived at destination ports in poorer condition — chipped, cracked, or faded. Partial polishing gives a balanced result:

  • Clean and market-ready appearance.
  • Durable enough for long-distance shipping in varying humidity and temperature.

4. Grading Consistency

Polishing helps reveal defects that might still hide under the outer skin — insect damage, discoloration, or incomplete fermentation. By polishing partially, graders can visually assess bean quality without compromising its protective integrity.

5. Energy and Sustainability

Full polishing consumes more energy and friction time in the machines — meaning more electricity, more heat, and more bean breakage. The 50% method is a sustainable compromise: less waste, lower operational cost, and reduced environmental impact, all while keeping quality high.

In short: Partial polishing was adopted to strike the perfect balance — clean enough for export, protected enough for storage, and fresh enough for roasting

From there, the beans go through grading — a ritual that separates them by size, shape, and density. You’ve probably seen those mystical letters on coffee bags — AA, AB, BB, PB (Peaberry), or T. They’re not marketing gimmicks; they’re the result of careful calibration. Even the lighter fragments of AA and AB get their own classification: TT.

Quality Is Ruthless

At the factory, one rule reigns supreme: only ripe red cherries make the cut. Green, black, or overripe cherries are rejected outright. This sorting is done at the society level before milling even begins. It’s a quality filter that ensures only the best beans continue the journey.

A Symphony of Machines and People

Standing inside the factory, you can feel the hum — steady, relentless, purposeful. The mill can process up to 1.2 tonnes of coffee an hour, running almost 24 hours a day during peak season.

Each bag of finished coffee sold through the Nairobi Auction weighs exactly 61 kilograms, and every load is recorded on a milling statement, which lists the grade, weight, and yield — the final proof of how much pure coffee made it through.

While most of Kenya’s coffee is destined for export, some mills are taking steps toward local value addition — roasting for local markets, allowing Kenyans to enjoy more of what we grow.

The Essence of Kenyan Coffee

Kenya’s reputation in the coffee world rests largely on its Arabica beans — bright, complex, and full-bodied. Robusta grows in smaller quantities, mostly in lower altitudes.

But beyond the species and grades, what struck me most was the discipline. Coffee is not just agriculture; it’s craftsmanship, community, and coordination — from the farmer’s careful harvest to the miller’s final check before the beans head to the Nairobi Coffee Exchange, where value meets market.

Behind Every Cup

Walking through that factory changed how I look at my morning brew. The process isn’t just industrial; it’s personal. Every out-turn number, every grower code, every bag tells a story — of soil, patience, and precision.

The next time you sip your coffee, remember: it’s not just caffeine. It’s the end of a long, beautiful journey — from cherry to cup, through countless hands that make sure it tastes just right.
