Writing about the impact of GenAI on organizational culture is both simple and incredibly complex. When I first sat down to explore this topic, I thought it would be straightforward — but then I found myself swimming in a sea of articles filled with buzzwords: efficiency, productivity, adaptability, innovation, collaboration, trust… you name it. And to be accurate, GenAI does touch all of those things. It’s changing the way we work, and that change is still very much in motion — and probably will be for at least the next 5 to 10 years.

But here’s the thing. I didn’t want to write just another “AI is good for culture” piece. I’m not here to add to the noise. What I’m interested in is the real story — what’s shifting underneath the surface. Not just in our tools or processes, but in the mindsets, behaviors, and tacit assumptions that drive how people show up at work every day. The stuff that runs silently in the background — the cultural DNA.

So to level-set, here’s a simple way to think about organizational culture: It’s the shared learnings, beliefs and values that shape how people in a company behave, make decisions, and pursue goals. With success and overtime these learnings are taken for granted as basic assumptions and eventually drop out of awareness. These are the things that become “just the way we do things around here.” And that’s exactly where GenAI is making its mark.

For organizations that jumped on the AI bandwagon early, the impact has been more than just operational. Sure, they saw improvements in efficiency and decision-making. But over time, something deeper started to shift. AI didn’t just help them do things better — it helped them do things differently. It changed how they acted in pursuit of their goals, and in doing so, became part of the fabric of how they operate.

According to the MIT SMR-BCG report, “AI helped leaders identify new performance drivers, which led to new assumptions, objectives, measures, and patterns of behavior, along with new areas of accountability.” That line really hit me. Because it’s not just about using new tools — it’s about thinking differently. The organizations that embraced AI began to operate from a new set of basic assumptions (also known as the cultural DNA). Their core ways of thinking and doing evolved. That, to me, is the true cultural impact of GenAI. It’s more than a shift in habits — it’s a shift in identity.

So what does it actually mean when we say organizations are starting to “do things differently”? Let’s take CBS as an example. They gathered decades’ worth of data and fed it into a GenAI system, asking a powerful question: Can AI help us rethink which KPIs we should be focusing on? Not just validate what’s already there — but uncover new, better ways to measure success.

Here’s what happened: AI confirmed that two of their existing KPIs were still relevant, but it also surfaced two new ones. That’s where it gets interesting. The moment you introduce new ways of measuring success, everything starts to shift — how you hire, how you make decisions, how teams execute day to day. And now, they’re not just using AI to find new KPIs — they’re also using it to achieve them faster. Which creates this loop: the quicker they hit their goals, the quicker they need to define new ones.

That’s the cyclical impact GenAI is having — not just on individual teams, but across entire organizations. It’s not just about doing things better. It’s about redefining what “better” even means.

Survey data strongly indicates a reciprocal relationship: a company’s culture influences how it implements AI, and conversely, the adoption of AI shapes its culture.

According to the referenced report, 87% of teams indicated that using AI enhanced not only their effectiveness and decision-making processes but also their collective learning. AI enhances collective learning by shaping both the content of what teams learn and the methods through which learning occurs. This highlights the direct impact of AI on organizational culture, which is inherently rooted in collective learning. Organizational culture is the learning as it navigates the challenges of external adaptation and internal integration and with reliable success and time it is taught to new members as the way to behave in relation to these challenges.

But not every organization is riding this wave smoothly. There’s a stat that keeps showing up — something like “80% of AI projects are failing.” I’ve yet to find the original source, but honestly, I don’t need to. After attending several AI-focused events around Atlanta and speaking with leaders firsthand, the story is clear: the pace of AI development is outpacing organizations’ ability to adapt — and not because of technical limitations, but because of cultural ones. The tools are evolving at lightning speed, offering new capabilities almost overnight. But the mindset? The shared assumptions and ways of working that make up a company’s culture? Those often lag behind. When teams are handed powerful new AI tools but still operate with old mental models — rigid hierarchies, fear of experimentation, or outdated success metrics — the result isn’t transformation. It’s tension. Employees might resist or misuse the technology. Decision-making can become chaotic. And leaders may find themselves frustrated, wondering why the promised productivity gains aren’t materializing. This disconnect reveals a deeper truth: culture doesn’t change just because you adopt new tools. It changes when the basic assumptions behind how work gets done begin to shift — and that part takes real intention and most importantly TIME!
